01

The brief

Amul commands under 1% of global retail dairy share despite India producing 24% of the world's milk. GCMMF leadership faces a strategic choice: aggressive global retail, ingredient export, or hybrid — while protecting 3.6 million farmers whose procurement prices must stay stable.

02

How we framed it

Scale without global reach

India dominates production; Amul ranks 8th among global milk processors but is invisible in international retail. The cooperative structure is both the binding constraint (profits flow to farmers, not marketing) and the unmatched ESG asset (a 58-year continuous ad campaign, farmer-owned, no MNC can replicate). The play is to work both sides.

03

The recommendation

The Hybrid Play

B2B funds B2C. Milk powder, butterfat, and ghee exports to international food manufacturers generate near-term cash flow. That cash is deployed to build retail brand presence starting with the Indian diaspora — Middle East (9M Indians), SE Asia (7M), Africa (3M). Diaspora networks provide near-zero customer acquisition cost as the entry wedge; local processing plants follow in Years 5–8.

04

The signature move

TrueTrace by Amul

QR-scannable transparency: every product traces back to the farmer, the village cooperative, the processing plant, and quality certifications. Layered with AI demand forecasting for procurement stability. The cooperative model becomes the marketing — “You don't just buy milk. You buy a story.” No MNC competitor can replicate this without owning a farmer network.

05

Roadmap

  1. Years 1–3 — Export Foundation

50+ B2B distributors secured in UAE, Saudi Arabia, Indonesia, Nigeria. Co-branding “Enriched with Amul Dairy.” Target 5% global revenue share.

  2. Years 3–5 — Diaspora-Led Retail

200+ localized points-of-sale across UAE, Singapore, Malaysia. Diaspora community activation, influencer marketing. Target 10% global revenue share.

  3. Years 5–8 — Localized Manufacturing

3 international processing plants operational. 10,000+ local farmers integrated into cooperative model. Target 20% global revenue share — ₹20,000 Cr+ globally by FY30, zero reduction in domestic farmer procurement prices.

What I'd redo

The substance held up. What I'd change is the delivery: clarity of communication matters more than depth of information. The best answer doesn't win if it isn't the clearest one.
